Before you rewrite subject lines or fire anyone, know this: about half of the “email revenue drops” we investigate aren’t revenue drops at all. They’re measurement changes wearing a crisis costume. The other half have eight usual suspects, and they’re checkable in a fixed order, settings first, strategy last, because the cheap checks rule out the expensive panic.
Run these in sequence. Most real drops turn out to be two of them stacking, which is why brands that fix only one see a partial recovery and conclude the channel is “just declining.” It isn’t. Something specific broke, and specific things leave fingerprints.
First: did revenue drop, or did the measurement?
Check 1: Attribution settings. Pull up your Klaviyo attribution configuration and ask one question: did anything change? A window shortened from 30 days to 5, Apple privacy opens toggled out of attribution, or a switch from open-based to click-based credit will crater “email revenue” overnight while actual orders stay flat. This is the dashboard honesty problem in reverse: sometimes the number got more honest, not smaller. If someone tightened the settings last month, your drop has a birthday and a happy explanation.
Check 2: The integration. A disconnected or misfiring store integration stops feeding orders to Klaviyo, so attributed revenue collapses while the store hums along. Check the sync status and compare Klaviyo’s order count against your store’s for the same window. A gap means plumbing, not performance.
If both pass and Shopify itself shows email-driven orders down, the drop is real. Keep going.
Second: is your mail actually arriving?
Check 3: Deliverability signals. Open your deliverability score and complaint trend. A score sliding out of the healthy band, or complaints drifting toward the 0.3% line Gmail enforces, means a growing slice of your sends never reach humans. The tell: revenue down while sends are unchanged, opens sagging across all campaigns at once rather than one bad send. The mechanics and the fix live here, and this is the one cause where every week of delay compounds the damage.
Check 4: Volume and rhythm. Did sending get erratic? A quiet month followed by a blast week reads as spammer behavior to inbox providers and gets punished with placement. Also check the boring version: did you simply send fewer campaigns? Calendar drift is the most common self-inflicted drop, revenue fell because sends fell, and nobody noticed because nobody owns the cadence.
Third: did the audience change under you?
Check 5: List decay and ghost weight. Lists rot at the edges continuously. If no sunset flow is suppressing the dead, your sends dilute across a growing ghost population: engagement rates sink, deliverability follows, and revenue per recipient erodes month over month. The fingerprint is a slow grind down rather than a cliff.
Check 6: Segment drift. Your “engaged” segment is a definition, and definitions rot too. Open-based segments haunted by machine opens keep dead profiles inside; a mistyped condition or changed property can silently shrink or bloat the audience every campaign targets. Check the segment’s size trend and rebuild the definition on clicks and purchases if opens are load-bearing.
Fourth: did the machine itself decay?
Check 7: Flow failures. Flows fail silently: a template referencing a deleted product, a trigger broken by a theme change, a discount code that expired, a flow someone set to draft during an edit and never re-enabled. Pull revenue by flow for the last 90 days and look for the one that flatlined on a specific date. A dead rescue or welcome flow can account for a five-figure monthly hole all by itself, and no campaign metric will ever show it.
Check 8: The mix shifted to panic. Scroll your last eight campaigns. If they’re all discounts, the calendar has drifted into promo dependency: each sale cannibalizes the next full-price window, margins thin, and engagement sags because the list learned to wait. The fingerprint: revenue per send falling while discount depth rises.
A revenue drop is never “email stopped working.” It’s a specific component that broke on a specific date. Find the date and you’ve found the component.
How the stack usually looks
Real example of the pattern, not a single culprit: a brand skips list hygiene for a year (check 5), engagement dilutes, deliverability slides (check 3), a founder reacts with a discount blast to “make up the number” (check 8), complaints tick up, and placement gets worse. Three checks failing in a chain that started with one. This is why the diagnostic runs in order, and why fixing the first broken link matters more than treating the loudest symptom. It’s also, transparently, why our audit exists: the Health Score runs this exact investigation across 75+ checkpoints and 8 systems, with each finding priced in dollars, because “something’s wrong with email” is a feeling and a scored checklist is a fix list. When we ran it on one UK wellbeing brand, the chain was deliverability and structure; rebuilt in the right order, the account went from a 74 deliverability score to 91 and from 23% to 41% of store revenue in five months.

Quick answers
Why is my Klaviyo revenue suddenly lower? Check attribution settings and the store integration first; both produce phantom drops. If Shopify confirms real decline, work through deliverability, cadence, list decay, segments, and flow failures in that order.
Why did email revenue drop but open rates look fine? Apple’s machine opens can hold open rates up while humans disengage. Judge by clicks, revenue per recipient, and placed orders instead.
How do I find a broken flow? Pull revenue by flow for 90 days and look for the flatline date. Silent flow failures are the most common invisible five-figure leak.
